Silence is the new Due Diligence

Why your senior engineers aren’t telling you the truth about the codebase-and why staying quiet is their most rational economic move.

We are told that candor is a virtue of the brave, but in a legacy codebase, candor is usually just a lack of career planning. Every leadership manual from the last thirty years suggests that the primary obstacle to technical clarity is a lack of psychological safety, that the engineers are hiding the truth because they are afraid of being yelled at by a middle manager with a Gantt chart.

This is a comforting lie because it suggests that the solution is a soft skill. It suggests that if you just buy enough high-end espresso for the team, or if you hold enough “vulnerability workshops” where people talk about their childhood pets, the architecture will suddenly become transparent.

It won’t. The information required to assess a system is held exclusively by the person the assessment would judge, and that person bears every immediate cost of telling the truth while the benefit of that truth flows entirely to the person who just walked into the room. Under these conditions, silence is not a character flaw. Silence is the most rational economic move available to a human being who wishes to continue paying their mortgage.

The Fossil in the SaaS Machine

Elena is in her second week as the VP of Engineering. She is sitting in a glass-walled conference room that smells faintly of dry-erase markers and expensive air filtration. Across from her sits Mark, a senior engineer who has been with the company for , which makes him a living fossil in the world of high-growth SaaS.

There is a pause. It lasts exactly . In those three seconds, Mark performs a series of complex mental calculations that have nothing to do with computer science. He has provided a polite, plausible, technically accurate understatement, and Elena, like most new leaders, will interpret this as a sign of a healthy, manageable system.

I spent years believing that transparency was a shared currency, that if I were just vulnerable enough as a leader, the team would hand me the keys to the kingdom. I was wrong about that. I was deeply, embarrassingly wrong about the nature of survival in a corporate hierarchy.

I realized, far too late, that asking a man to critique his own work while his salary depends on the perceived quality of that work is not an invitation to honesty. It is an invitation to a hostage negotiation where the engineer is both the hostage and the negotiator.

Case Study: The Greased Pig on Hydrogen

I remember a specific project involving a headless Shopify storefront built on Hydrogen. I learned then that the truth is a commodity that must be bought from someone who has nothing to lose. Inside the building, everyone has something to lose. The senior engineer is protecting their reputation. The product manager is protecting their roadmap. The CTO is protecting the legacy they built to justify their last bonus. When everyone is protecting something, the codebase becomes a series of secrets wrapped in TypeScript.

This is why independent assessments are not just a luxury; they are a structural necessity. When you inherit a codebase, you are not just inheriting lines of code; you are inheriting a social contract of silence. You are inheriting a spice rack where everything has been mislabeled to prevent the cook from getting fired for using too much salt.

To find out what is actually happening, you need a person who doesn’t care about the internal politics, who doesn’t have a relationship with the VP of Product, and who won’t be sitting across from the original builder at every stand-up for the next two years.

The Role of Independent Eyes

If you ask for honesty while holding the power of termination, you will receive a curated version of the truth that looks exactly like whatever you want to see.

The routing layer was a series of compromises made in , the database was a labyrinth of unindexed tables, the cache was a graveyard of expired tokens, the worker threads were a chaotic mess of race conditions and unhandled exceptions. The architecture was an accident. (And yet, in the official documentation, it was described as “a flexible, scalable micro-services framework.”)

We need to stop treating technical debt as a lack of discipline and start treating it as a lack of leverage. The person with the most information usually has the least incentive to share it. If you want the truth, you have to look at the field data-the real user metrics that don’t lie. You have to look at the Core Web Vitals at the 75th percentile. You have to look at the interaction to next paint scores that show the user is waiting for a button to respond.

But even data can be ignored if the culture is committed to the “routing layer” narrative. I’ve seen teams look directly at a failing LCP score and decide that the problem was “network variability” rather than a bloated React component tree that takes three seconds to hydrate. They would rather blame the entire internet than admit that the framework they chose for the marketing site-usually because it was the one they already knew how to use-was the wrong tool for the job.

The Machinist’s Concession

If you are a new technical leader, your first job is not to fix the code. Your first job is to figure out who is lying to you and why it is the only logical thing for them to do. You have to recognize that the polite, technical understatements you hear in your first month are actually a map of the political landmines in the office.

When Mark tells you the routing layer needs work, he is really telling you that the routing layer is the only part of the system he is willing to let you change. He is telling you that the rest of the system is a shrine to someone else’s ego, and he doesn’t want to be the one to knock it down.

We will continue to build on top of foundations that everyone knows are rotting, while pretending that a bit of “cleanup” will fix the smell. We will continue to treat silence as a mystery to be solved with culture, rather than a predictable outcome of institutional design.

The next time you ask a senior engineer what they would fix, and they give you a small, manageable, technically accurate answer, don’t thank them for their honesty. Ask yourself what they are protecting. Ask yourself what the “routing layer” is hiding. And then, find someone who doesn’t care about the mortgage to tell you the rest of the story.
